The Challenge
BuildCo Group's legacy ERP system — in place for 14 years — could no longer support their growth. Departments were running shadow systems, reporting was unreliable, and a planned merger required a unified platform. A previous migration attempt by another vendor had stalled after six months.
Our Approach
We started with a forensic project review to understand why the first migration had failed. The root cause was scope creep and a lack of executive sponsorship. We rebuilt the governance structure: defined a steering committee, instituted weekly status reporting, and locked down a change control process before a single line of data was migrated.
The Solution
A phased 18-month SAP S/4HANA migration, running legacy and new systems in parallel until each business unit was validated and signed off. Data migration was handled in four waves with automated reconciliation scripts to catch discrepancies before go-live.
